Four dead ends of glasses O2O

In 2014, many believed it marked the beginning of a high-frequency era for O2O (Online to Offline) services. Home delivery, home manicure, and home laundry were all booming, with on-site service becoming synonymous with O2O. Venture capital, which had only recently entered China, was also in a frenzy. It seemed that China's Steve Jobs and Mark Zuckerberg were being discovered in this O2O surge. Such a strong wave made some pigs fly—literally.

Will this typhoon grow stronger in 2015, or will it come to an end? Will the flying pigs fall down suddenly? Obviously, this is not possible! Because it’s unscientific: Have you ever seen a typhoon stop abruptly? There will always be a process. How will the 2015 O2O storm blow? Stronger or weaker?

From years of observing entrepreneurship and reviewing reports from many VCs, 2015 may mark the rise of low-frequency products and services in the O2O space, such as jewelry, eyewear, furniture, auto insurance, real estate, and tourism. Today, we’re focusing on glasses—a product that has long been criticized for its profitability.

Before writing this article, I studied several O2O startups in the optical industry. Some of them offered optometry services alongside glasses, using professional standards that surpassed traditional ones. Domestic brands like Yishike, backed by heavy investment, once took over physical stores and advertised aggressively through online platforms. Others opened Tmall shops, built their own platforms, and even sent optometrists to streets to offer mobile services. Another brand focused on cross-border design, creating unique frames that stood out in the market. I also visited Warby Parker, an American O2O brand that inspired many global competitors, including Chinese startups.

After these investigations, I couldn’t predict which company would succeed. However, after speaking with more than a dozen VC investors—including Sequoia Capital’s Hu Ruodi, IDG’s Qian Chen, Morningside Capital’s Liang Weihong, Fuxing Kunzhong’s Yao Haibo, Jingwei Capital’s Wu Yunlong, CICC Capital’s Wang Yonghui, Junlian Capital’s Dai Dai, Guang Su An Zhen Han Yan, and Zhenwei Fund’s Wu Dan—I found that most of them believe certain business models are doomed.

Turtle escape, office store model — a dead end

Many eyewear retailers have long feared “profiteering” due to rising rents and labor costs. Their net profit margins have dropped to as low as 5%. Since the late 1980s, many traditional optometrists have left state-owned shops and started their own businesses. Over time, some have thrived through word-of-mouth, turning their homes into small optical shops. One example is a shop on the 20th floor of an office building in Shanghai, where Mr. Lao has built a loyal customer base over 20 years. His monthly turnover reaches nearly 200,000 yuan, far exceeding typical retail stores. With lower rent and no marketing costs, his net profit is 5–6 times higher than others.

This seems like a special case, but many entrepreneurs saw opportunity. Combined with the limitations of Warby Parker’s home try-on model, which attracted venture capital, Chinese entrepreneurs quickly followed suit, copying both the success stories and business strategies. But is this really sustainable?

From a business perspective, the office-based optical shop didn’t truly innovate—it was more of a forced adaptation. If we call this innovation, then innovation is too easy!

Sparring tour, home service — a dead end

When Diao Ye’s door-to-door model became popular, eyewear retailers couldn’t sit still. Why not bring the optometrist to the customer’s home?

At this point, many entrepreneurs tried to move away from Taobao and Tmall. They thought eyewear, being a non-standard product, was perfect for online shopping. Some even claimed to revolutionize the entire industry by offering home optometry services. But how realistic is this?

During the 2015 Shanghai International Optical Fair, one startup claimed to use this method to disrupt the entire industry. As a media professional, I was eager to investigate. But after talking to manufacturers, retailers, and experts, the results were disappointing. The hand-held optometry devices used by these startups were not reliable. They required a level of precision that only hospitals could provide. Even if they managed to get accurate readings, customers often felt uneasy about the lack of professionalism and the potential risks involved.

Pretending to be tall, designer brand strategy — a dead end

Many Chinese entrepreneurs tried to create "luxury" brands, imitating European fashion houses like LV and GUCCI. But does this strategy work in the eyewear industry? A recent survey by NetEase showed that only 1% of users cared about the brand when buying glasses. Most people focused on quality, convenience, and recommendations from friends. So, why do so many startups continue to chase the "designer" label?

Students will try harder, try five at home, and die one

Warby Parker’s home try-on model, where customers receive five frames at home, was copied globally. However, the company itself has since removed this feature. Many Chinese startups still follow the same approach, hoping to replicate the success. But is this model sustainable? The inventory challenges, wear and tear, and customer hesitation make this approach risky.
